The engineering brief should describe the required good packs at the end of the line, not only the cycle rate of individual machines. Product behaviour, component quality, replenishment, changeovers, inspection and short stops all affect the sustainable result. The line should therefore be balanced around the real production calendar and a defined operating margin.

Start with evidence

Provide representative product, containers, closures, labels and secondary packaging from the approved range. Include the most difficult combinations, dimensional tolerances and any temperature or storage conditions that change behaviour.

Can controls be upgraded independently?

Often, but sensors, drives, safety circuits, documentation and operator interfaces must be assessed as a system.

How is retrofit downtime reduced?

Detailed survey work, off-line build, simulation, pre-wiring, factory testing and a timed installation plan can reduce on-site disruption.

A retrofit project begins with evidence about the existing system: what it reliably produces, where time and quality are lost, which assets remain supportable and how the line is currently controlled and safeguarded. The upgrade scope should separate confirmed conditions from assumptions that require survey or trial.

Control the shutdown as a project stage

A retrofit has less freedom than a new installation because production usually depends on the existing line until the planned stop begins.

Prepare off line

Complete drawings, panels, software, fabricated parts, change parts and representative testing before the production shutdown.

Protect rollback decisions

Define which point makes recovery to the previous state impractical and who authorises progression.

Sequence site work

Plan isolation, removal, access, lifting, mechanical work, cabling, software, guarding, cleaning and product release.

Reserve proving time

Do not use the entire shutdown for installation; keep time for dry testing, product trials, action closure and operator handover.

Upgrade acceptance and handover

Acceptance should prove the intended improvement without losing control of retained functions.

  • Re-test every function affected by mechanical, electrical, control, data or safety changes.
  • Run the agreed formats and products, including interfaces with retained upstream and downstream equipment.
  • Compare good output, quality and operator work against the documented baseline using the same definitions.
  • Verify recipes, backups, drawings, manuals, spare parts and the record of changed settings or components.
  • Close or formally control outstanding actions before unrestricted production handover.
  • Update maintenance and training information so the revised line can be supported after the project team leaves site.
Changed machinery requires competent safety and conformity review

The extent of assessment depends on the modification and the complete equipment boundary. Use competent specialists to review risk, guarding, control functions, documentation and the applicable supply or use obligations. Existing markings or declarations should not be treated as automatic approval of a materially changed line.

How is it decided whether to retain or replace an existing machine?

Compare condition, performance, interface suitability, controls, safety, documentation, supportability, required life and the cost and risk of modification. A survey and production baseline should support the decision.

Can an upgrade be proven before the shutdown?

Many parts can be designed, assembled, programmed and dry-tested off line. Final proof still needs the real retained machinery, site utilities, products and formats, so the shutdown plan must include commissioning and acceptance time.

What should happen to the original software and settings?

Create controlled backups and a record of the approved baseline before changes. After commissioning, issue the revised backup, settings, drawings and change record through the agreed handover process.
